"If you haven't been able to maintain and improve the quality of the current codebase, how can I trust that a rewrite won't lead to the same issues?". This single rejection changed the way I approached software improvement forever. Whilst I was passionate that a refactoring needed to happen and I strongly believed that my proposed structure would be superior to the existing one, I could not refute my manager's point. The code didn't become unmaintainable because it had lacked an elegant design in the first place. It had become unmaintainable because we'd failed to implement and evolve it whilst maintaining quality. The problem we needed to solve was not designing elegant solutions up front and implementing them. And then waiting for the code to degrade over time until we had no option but to go back to the drawing board and rewrite the whole thing from scratch. The problem we had to solve was how to manage change whilst maintaining quality indefinitely. By creating the constraint that we would not be allowed time for large refactorings and rewrites, my manager forced our team to think of better strategies to evolve the code and improve quality a little every day. He effectively introduced me to the concept of Continuous Improvement.

This drift from “minimize scope to learn faster” to “who cares about quality, we’ll fix it later” is an intellectual betrayal and an economic disaster. When I see “MVP” and then look at the code; no tests, no CI, no logs, secrets in plaintext, three abandoned dependencies “because it was faster”; I don’t see agility. I see a slow-motion debt spiral disguised as speed. You don’t validate anything with a sloppy product; you invalidate your data. That’s the caricature of Lean: build anything, measure nonsense, learn nothing. And, ironically, it slows you down: when it’s time to fix things, “we’ll refactor later” really means “we’ll rewrite in panic, too late and too expensive.” Let me repeat it: minimal doesn’t mean mediocre. The only thing you trim is scope, not foundations. And those foundations are non-negotiable: basic unit and integration tests, CI that fails when it should, readable logs, usable metrics, rollback plans, and minimal security hygiene. Without that, you’re not doing Lean; you’re doing vapor-learn: learning from smoke. Code quality isn’t a romantic engineer’s fetish; it’s a velocity multiplier. Clean, modular, tested, observable code evolves fast and safely. “Quick MVP” spaghetti code evolves through fear, late-night firefighting, silent regressions, and layers of useless features meant to hide technical rot. Otherwise, that early acceleration is just a sprint toward a wall. And let’s drop the myth of “we’ll rewrite once we find product-market fit.” No one will ever give you three months to refactor that mess; you’ll be too busy putting out fires. The only realistic time to invest in quality is continuously. A small, steady tech-debt budget every sprint beats endless deferral every time. My personal test is simple: can I iterate without fear and with measurement? If I’m afraid to delete an unused dependency because “everything might break,” if I lack metrics to see the impact of a change, if I can’t roll back in one click—then I’m not doing Lean; I’m gambling. Mature Lean means frugality on scope and rigor on craft. The reverse, bloated scope, sloppy craft is just a bill waiting to be paid. Yes, I’m being polemical: turning Lean into a justification for Quick & Dirty damages our industry, breeds cynical teams, and produces disposable products. We can be fast and serious: cut “nice to have,” not safety nets. Ship small, ship often, ship clean. Measure what matters, not what flatters. Decide based on reliable signals, not vanity metrics. Focus scope, not quality. Everything else is debt with compound interest and in software, the bank always gets paid in the end.

AI tools only “see” part of your repo, so they’re more likely to duplicate code than reuse or consolidate what exists. Human developers retain the critical advantage of knowing the codebase. They know when a function can be reused or if an abstraction could reduce complexity. Refactoring is still a human edge—merging functions, removing duplication, and keeping the codebase DRY. It’s extra work now but pays off later with fewer bugs and more straightforward maintenance. We can leverage AI to generate boilerplate and accelerate development. While hype is driving adoption, understanding and adapting the results of the adoption will drive transformation While our feeds are overwhelmed with the promise of autonomous AI agents, picturing a whole new world driven entirely by AI. . . . . .experienced technology leaders, especially those familiar with transformation at this scale, know that meaningful progress requires more than anecdotes and marketing metrics. GitClear’s research analyzed 211M lines of code changes over five years (2020 - 2024), across 36,894 developers. The findings cut through the noise with clarity: AI coding assistants are fundamentally changing how teams write code, not just how much code they write, but the very nature of code maintenance and quality. Some changes align with the promised benefits, while others raise red flags that every technology leader should understand. Key findings in the report: 1/ Code Quality: When teams use more AI coding tools, they're seeing more bugs and stability issues. - For every 25% increase in AI adoption, there was a 7.2% decrease in delivery stability with defect rates increasing more than predicted in 2024. - 57.1% of co-change clones were involved in bugs. 2/ Code Duplication: Developers are increasingly copying & pasting code rather than writing reusable components. - 2024 was the first year where copy/pasted lines exceeded moved lines in git commits. - Duplicate blocks in commits grew 8-fold in 2024, and the prevalence of duplicate blocks increased from 0.45% to 6.66%. 3/ Code Refactoring: Developers are spending less time improving existing code and more time writing new code. -> “Moved” code operations (suggesting refactoring) dropped from 24.8% in 2021 to 9.5% in 2024,. - > New code additions increased from 39% to 46%. 4/ Developer Behavior Changes: Most developers are now using AI tools, but they’re using them primarily for writing new code rather than maintaining existing code. - 63% of professional developers now use AI in development. - Developers report increased productivity but lower trust in AI-generated code.
