    I analyzed 7019 training sessions to identify the “sweet spot” on maximizing your training budget. 𝗪𝗵𝗲𝗿𝗲 𝘁𝗵𝗲 𝗱𝗮𝘁𝗮 𝗰𝗮𝗺𝗲 𝗳𝗿𝗼𝗺: Actionable.co is a training sustainment platform, specifically focused on measuring the behavior change impact of corporate learning programs. For this analysis, I pulled data from the 7019 training sessions that were run over the last 3 years, consisting of 2 – 100 participants. 𝗔𝘀𝘀𝘂𝗺𝗽𝘁𝗶𝗼𝗻𝘀: A couple assumptions are baked into this analysis: 1. The purpose of training is to drive change. In the case of the data leveraged here, that’s certainly the case (consultants only use Actionable when the goal is to drive behavior change)., If your goal is NOT to drive change with your program, you can stop reading now. The results won’t be useful. 2. Self-reported behavior change has value. It’s not conclusive, and it’s not exhaustive. It is, however, the earliest impact data we can capture (before 360s/KPIs, etc.) and – in our experience – is typically highly accurate as a leading indicator. If you don’t believe self-reported data has value then, again, these results won’t be useful to you. 𝗖𝗮𝗹𝗰𝘂𝗹𝗮𝘁𝗶𝗼𝗻𝘀: To determine total cost for a session, I made a couple assumptions: - $5000 for the facilitator (fixed cost) - $1500 in labour costs for logistics and planning (fixed cost) - I assumed a half-day session (4 hours) x an average hourly wage of $50/participant. - Assumed a blanket “materials” cost of $50pp. - I assumed this was virtual (no travel costs, meals, per diem, etc.) To calculate impact, I looked at two factors: - The percentage of attendees who committed to changing a behavior after the session - The self-reported improvement in said behavior. - I multiplied these two elements together (% of people committing to change x realized change) to create an Aggregate Cohort “Efficacy Score" score (displayed in the graph) 𝗔𝗻𝗱 𝘁𝗵𝗲 𝗿𝗲𝘀𝘂𝗹𝘁𝘀 (𝗶𝗻 2 𝗳𝗹𝗮𝘃𝗼𝗿𝘀):   𝗜𝗻𝘀𝗶𝗴𝗵𝘁 #1: 𝗛𝗼𝘄 𝘁𝗼 𝗠𝗮𝘅𝗶𝗺𝗶𝘇𝗲 𝗶𝗺𝗽𝗮𝗰𝘁 If you want to maximize impact, focus on smaller groups. Group sizes of 2-7 participants consistently generate 33% greater impact than groups of 8-14. Now, the per-person cost on the smaller groups is > $1000. So, the nature of the change needs to be considered, obviously. But, for topics that have a greater than $1000/person impact to the business, this feels like a bit of a no brainer. Break a group of 12 in half, if you can afford it. 𝗜𝗻𝘀𝗶𝗴𝗵𝘁 #2: 𝗛𝗼𝘄 𝘁𝗼 𝗠𝗮𝘅𝗶𝗺𝗶𝘇𝗲 𝗕𝘂𝗱𝗴𝗲𝘁 If you want to stretch your budget further, focus on groups of 18-24 participants. Your cost per person goes by 50%pp (~$525pp vs >$1000pp) while your aggregate impact only decreases by ~30%. No, it’s not as impactful on a per-person basis, but it stretches your dollar further. Like most things, the decision on the optimal group size is dependent on your goals.

    Whoa—after my last post, I heard from a lot of fitness enthusiasts asking: “What prompt did you use to analyze your training data?” Today, I’m sharing it. When I started training for the Women’s Open HYROX in Toronto, I didn’t just want to follow a plan—I wanted to understand how my body was responding to training and recovery. So, 20 weeks out, I began using Generative AI as a feedback mechanism to analyze my performance data and guide my programming. Here’s the exact prompt I used: "I’m training for the Women’s Open HYROX competition in Toronto, currently 20 weeks out. This spreadsheet includes time-series data from: Apple Health (heart rate, steps, VO2 max, etc.), HRV and sleep metrics, spreadsheet with my workouts (volume, intensity, splits), daily nutrition exported from MyFitnessPal (macros, calories, hydration). Please analyze this data from the perspective of an elite strength and conditioning coach to: 1) Identify weekly and monthly trends in recovery, performance, and sleep quality 2) Correlate HRV, sleep, and nutrition with training output and perceived performance 3) Detect signs of overtraining, under-recovery, or nutritional gaps that may impact strength, endurance, or metabolic conditioning 4) Recommend adjustments to my training split (e.g., push/pull/legs, upper/lower, hybrid) based on recovery windows and performance peaks 5) Suggest optimal rest days, deload weeks, and intensity cycling to maximize adaptation and reduce injury risk 6) Generate a weekly summary I can share with my personal trainer to adjust programming 7) Provide feedback I can upload to Runna to adjust my running pace, cadence, and intensity based on recovery and sleep data Assume I review this data weekly and monthly to optimize my training block leading into competition." Why This Prompt Works 1) Role clarity: I asked the model to act like an elite strength coach 2) Context-rich framing: I included my goal, timeline, and review cadence 3) Structured tasks: Seven clear, actionable steps 4) Multimodal awareness: Apple Health, HRV, sleep, workouts, nutrition 5) Action-oriented output: Summaries and recommendations I could use immediately 6) Temporal anchoring: Focused on weekly/monthly trends 7) Domain-specific language: Terms like deload, cadence, intensity cycling, macros I started applying these principles in my personal life first—because it was easier to experiment with real data I cared about, easier to apply the 1% theory to something I cared about, before applying in a work context.     Smile Sheets: The Illusion of Training Effectiveness. If you're investing ~$200K per employee to ramp them up, do you really want to measure training effectiveness based on whether they liked the snacks? 🤨 Traditional post-training surveys—AKA "Smile Sheets"—are great for checking if the room was the right temperature but do little to tell us if knowledge was actually transferred or if behaviors will change. Sure, logistics and experience matter, but as a leader, what I really want to know is: ✅ Did they retain the knowledge? ✅ Can they apply the skills in real-world scenarios? ✅ Will this training drive better business outcomes? That’s why I’ve changed the way I gather training feedback. Instead of a one-and-done survey, I use quantitative and qualitative assessments at multiple intervals: 📌 Before training to gauge baseline knowledge 📌 Midway through for real-time adjustments 📌 Immediately post-training for immediate insights 📌 Strategic follow-ups tied to actual product usage & skill application But the real game-changer? Hard data. I track real-world outcomes like product adoption, quota achievement, adverse events, and speed to competency. The right metrics vary by company, but one thing remains the same: Smile Sheets alone don’t cut it.     Mondays for reviewing student's feedback as the learning lead at atomcamp. As a part of our commitment to deliver quality trainings in our bootcamps, we periodically assess feedback of students. With many bootcamps running in parallel ,its difficult to go through each feedback to understand the main theme. This is where text analysis comes in handy. The text corpus can be used to make word clouds for valuable insights. A word cloud provides a quick visual summary of the most frequently mentioned words in a dataset. By displaying the most common words in larger font sizes, it helps identify key themes and patterns in feedback or documents at a glance. This makes it easier to spot trends and guide deeper analysis. So i did a quick text analysis on the "What did you like about the module" field of the feedback form. This is some of the insights from the wordcloud of this field: -Learning & Understanding: Words like "learning", "understanding", and "concepts" show that participants value the educational aspects of the module. They likely appreciated the clarity and depth of knowledge they gained, which reflects positively on the module's content and delivery. -Good Trainer & Explanation: The words "good", "trainer", and "explanation" imply that participants appreciated the instructor’s ability to communicate and teach the module. This feedback highlights the effectiveness of the trainer in delivering the content clearly. -Practical Skills: Words like "commands", "functions", and "develop" suggest that participants appreciated the practical, hands-on elements of the module. -Interesting & New Concepts: The appearance of words like "interesting" and "new" indicates that participants liked the novelty of the material presented. This suggests the module introduced fresh concepts or techniques that engaged them. The insights provide a roadmap how to make the learning experience smooth for our participants. This view helps uncover areas of strength and opportunities for targeted improvement.   Page 3: Student Performance Tracker   This interactive page enables a closer look at individual student journeys.
