    The Project Management Triangle suggests that you have to choose between speed, quality, and cost. But is this true for software, too? Recent evidence shows that the triangle needs rethinking. High-quality code doesn't take longer to write; on the contrary. Speed and quality aren't opposing forces -- in fact, quality code is the key to sustained speed, allowing you to ship more faster. What evidence do I have for these claims? Over the past few years, CodeScene's research team has studied the relationship between code quality and business outcomes. Here's what we found:  🎯 "Code quality" can be reliably measured through the Code Health metric (Red, Yellow, Green code).  💡 Teams deliver new features and fix bugs twice as fast in healthy (green) code compared to problematic code.  💡 Green code reduces the risk of cost overruns by 9X, due to less time spent trying to understand the existing solution.  🐞 It also has 15X fewer defects on average than Red code, translating directly into improved customer satisfaction and less unplanned work.  🕺 Green, healthy code cuts onboarding time in half, allowing new developers to contribute faster.  ﹩And even with Green, healthy code, there's a progressive gain to improving code quality.     Can Quality Be an Impediment? Agile teams promote "building quality in." They strive for high-quality deliverables, continuous integration, and automation to keep defects low. But can chasing quality reduce agility? It sounds absurd. Agile thrives on rapid feedback, delivering value early and often, and avoiding the high costs of low quality. But when teams pursue quality without considering trade-offs, they risk slowing down, creating bottlenecks, and, yes, hindering agility. Quality Bottleneck Over-Engineering: Some teams polish endlessly, refactor excessively, or build robust test automation ahead of requirements. Automation is valuable, but premature over-engineering can delay feedback and decisions. Perfectionism: Some teams won’t ship unless features meets an arbitrary "Definition of Perfect." Requiring 100% test coverage or exhaustive edge case testing means customers wait and real-world feedback is delayed. Agile is about iterative improvement, not initial perfection. "Qualitaucracy": Well-intended quality gates may require unnecessary sign-offs and lengthy reviews, forcing Agile teams into Waterfall processes. If a team has to pass redundant approval layers before releasing, agility suffers. Misalignment: Some teams over-prioritize code coverage or architectural purity and under-emphasize business needs. Friction arises when users need a feature urgently but developers insist on minor refinements. The goal isn’t technical excellence alone; it’s delivering value at a sustainable pace. Balance Quality and Agility Define Good Enough: Not every feature needs high polish. A quick experiment may require minimal quality, while mission-critical functionality demands rigor. Teams should agree on what "good enough" means in each context. Shift Left Without Overcomplicating: Catching defects early via automation, peer reviews, and exploratory testing is valuable, but teams should focus on providing sufficient confidence. Lean testing strategies help teams move fast while maintaining fitness for purpose. Remove Unnecessary Gates: Reasonable governance has value; excessive process is waste. If a quality step doesn’t add value, consider eliminating or streamlining it. Can peer reviews replace formal approvals? Can automated tests replace manual sign-offs? Focus on Outcomes: Test coverage and defect counts don’t mean much if a feature doesn’t solve real problems. The true measure of quality is whether the product delivers value, meets user needs, and fosters learning and adaptation. When to Question Quality Agile embraces built-in quality but also prioritizes speed, feedback, and adaptability. The key is balance - delivering high-quality outcomes without rigid processes that slow teams down. If quality efforts create drag, they should be challenged. The real question isn’t whether quality is an impediment to agility (it's not), but whether your approach to quality aligns with Agile principles. If not, it’s time to rethink your approach.

    “Forget code quality, just move fast”. Never think or act like this as a SWE. It can ruin your whole career. You see, poor code isn’t speed. It’s a liability. Here’s what happens when you rush and cut corners: • 𝗖𝗼𝗱𝗲 𝗥𝗲𝘃𝗶𝗲𝘄𝘀 𝗗𝗿𝗮𝗴 𝗢𝗻: If your PR is messy, reviewers will take forever to understand it or miss bugs entirely. That’s not moving fast. That’s creating bottlenecks. • 𝗣𝗿𝗼𝗱𝘂𝗰𝘁𝗶𝗼𝗻 𝗕𝗿𝗲𝗮𝗸𝘀 𝗙𝗿𝗲𝗾𝘂𝗲𝗻𝘁𝗹𝘆: Quick fixes become time bombs. They might pass tests today, but tomorrow, they’ll blow up in production, leading to urgent firefighting and angry customers. • 𝗙𝘂𝘁𝘂𝗿𝗲 𝗖𝗵𝗮𝗻𝗴𝗲𝘀 𝗔𝗿𝗲 𝗮 𝗡𝗶𝗴𝗵𝘁𝗺𝗮𝗿𝗲: When you write bad code, the next time someone (maybe even future you) touches it, it’s hours of frustration just to figure out what’s going on. Now, let’s flip it. Writing high-quality code might take a bit longer upfront, but here’s what you get: • 𝗙𝗮𝘀𝘁 𝗥𝗲𝘃𝗶𝗲𝘄𝘀: Clean, readable code gets approved quicker because teammates actually understand it. • 𝗣𝗿𝗼𝗱𝘂𝗰𝘁𝗶𝗼𝗻 𝗦𝘁𝗮𝗯𝗶𝗹𝗶𝘁𝘆: Well-written code rarely breaks, meaning you’re not pulled into emergencies every other day. • 𝗘𝗮𝘀𝘆 𝘁𝗼 𝗕𝘂𝗶𝗹𝗱 𝗢𝗻: Good code is like a solid foundation: adding new features becomes quick and painless. Example:  Imagine you’re building a feature with hacky code to “save time.” Now it’s live, and the next week, your manager asks you to add a small tweak. Suddenly, that tweak turns into a three-day refactor because you didn’t plan the structure properly. What you thought was fast actually cost you more time and stress. Very few optimize for both. Context really helps you decide what to prioritize. Sometimes its the right call to ship that hacky fix TODAY. Your biggest customer is blocked? Ship it. Demo tomorrow? Ship it. But here's where people fail - they never come back for the ideal fix. That hack becomes technical debt. That debt becomes the thing that kills your velocity six months later. I’ve been using this framework to decide when to move fast and when to slow down: 4 inputs that drive speed of execution CONTEXT → Speed of Insight  What actually matters right now? Customer screaming? Testing a wild idea? Building core infrastructure? Your context shapes everything. FOCUS → Speed of Decision  Pick your battles. Not every feature needs to scale to 1M users. Your data layer does. METRICS → Speed of Delivery  Measure what moves: cycle time, bug escape rate, time-in-dev. FREQUENCY → Speed of Impact  Ship small, ship often. 10 small PRs > 1 giant PR. Deploy often. Feature flag everything. It’s brutal how most startups die from moving too slow, not from bad code. Their "source of truth" is 400 stored procedures written by a DBA who left 2 years ago. Zero documentation. Spaghetti SQL everywhere. 30+ Power BI reports querying directly off the transactional database. 𝗛𝗲𝗿𝗲'𝘀 𝘄𝗵𝗮𝘁 𝗜 𝘄𝗮𝗻𝘁𝗲𝗱 𝘁𝗼 𝗱𝗼: Build a clean data warehouse from scratch. Proper dimensional modeling. Governed metrics. Best practices. 𝗛𝗲𝗿𝗲'𝘀 𝘄𝗵𝗮𝘁 𝗜 𝗮𝗰𝘁𝘂𝗮𝗹𝗹𝘆 𝗱𝗶𝗱: Replicated their messy legacy logic in the cloud. Matched their numbers exactly—even the parts I knew were questionable. Automated the manual report in 6 weeks. Delivered the $40K ROI we guaranteed. 𝗪𝗵𝘆? Because many executives don't care about best practices. They care about results. Now. You don't get 3-6 months to "do it right." You get 6 weeks to prove you're worth keeping. 𝗧𝗵𝗲 𝘁𝗿𝘂𝘀𝘁-𝗯𝘂𝗶𝗹𝗱𝗶𝗻𝗴 𝗽𝗮𝗿𝗮𝗱𝗼𝘅: If you show up and tell them their legacy logic is wrong, they won't trust you.     Meta wanted to speed up code reviews without sacrificing quality. Here’s how they did it: 1. They identified the problem using developer experience surveys, finding frustration with slow code reviews. The team targeted the slowest 25% of reviews (p75 Time in Review). 2. Enter NudgeBot—an internal tool they developed that prompts reviewers to act on "stale" diffs untouched for 24 hours. It’s smart too, considering relationships and past interactions to decide who to nudge. 3. The results? In a 28-day experiment with 31k developers, NudgeBot cut Time in Review by 6.8%, reduced diffs taking over 3 days to close by 11.89%, and improved time to first action by 9.9%. Importantly, there were no negative side effects, such as rushed reviews.     Just ship it! Test in production.... It'll be ok! Shipping secure software at high velocity is a challenge that many smaller, fast-paced, tech-forward companies face. When you're building and deploying your own software in-house, every day counts, and often, the time between development and release can feel like it's shrinking. In my experience working in these environments, balancing speed and security requires a more dynamic approach that often ends up with things happening in parallel. One key area where I've seen significant success is through the use of automated security testing within the Continuous Integration and Continuous Development (CICD) pipelines. Essentially, this means that every time developers push new code, security checks are built right into the process, running automatically. This gives a baseline level of confidence that the code is free from known issues before it even reaches production. Automated tools can scan for common vulnerabilities, ensuring that security testing isn’t an afterthought but an integral part of the development lifecycle. This approach can identify and resolve potential problems early on, while still moving quickly. Another great tool in the arsenal is the Software Bill of Materials (SBOM). Think of it like an ingredient list for the software. In fast-paced environments, it's common to reuse code, pull in external libraries, or leverage open-source solutions to speed up development. While this helps accelerate delivery, it can also introduces risks. The SBOM helps track all the components that go into software, so teams know exactly what they’re working with. If a vulnerability is discovered in an external library, teams can quickly identify whether they’re using that component and take action before it becomes a problem. Finally, access control and code integrity monitoring play a vital role in ensuring that code is not just shipping fast, but shipping securely. Not every developer should have access to every piece of code, and this isn’t just about preventing malicious behavior—it's about protecting the integrity of the system. Segregation of duties between teams allows us to set appropriate guardrails, limiting access where necessary and ensuring that changes are reviewed by the right people before being merged. Having checks and balances in place keeps the code clean and reduces the risk of unauthorized changes making their way into production. What I’ve learned over the years is that shipping secure software at high speed requires security to be baked into the process, not bolted on at the end (says every security person ever).
