WHY AI can be all pain no gain without training ... In the scramble to embrace artificial intelligence, many organisations are overlooking the one investment that will determine whether the technology works for or against them: training their people. AI is considered the workplace game-changer of our time. It drafts reports, analyses data, creates images, screens résumés and even attends to customer enquiries. But without equipping staff to use it wisely, what promises to be a powerful workplace partner can quickly become a costly liability. Left to muddle through new technology without the necessary training, employees can create risks that multiply quickly and ripple across the organisation. Unverified AI outputs can tarnish reputations overnight and take years to rebuild while poor awareness of data handling leaves the door wide open to damaging privacy breaches. Rather than streamlining work, clumsy use of AI can clog processes with errors and inefficiencies. And as rivals invest in training, those who do not are handing over a competitive advantage. The danger does not stop there. Frustrated, skilled employees might also walk out the door in search of employers who provide the support and training they need. The point is that if not used wisely, AI can amplify mistakes, magnify risks and even marginalise people. The risks of failing to train staff in the use of AI stretch across every workplace. No sector is immune because wherever there is data, decision-making or communication, AI is already beginning to play a role. And AI is only as safe and effective as the people who use it. Without training, staff are left to stumble through – sometimes misusing tools, sometimes overlooking opportunities and often creating liabilities that extend far beyond the individual. The answer, of course, is not to abandon AI but to train people properly. This starts with recognising that different roles call for different levels of expertise. Effective training acknowledges that not all employees need the same level of AI proficiency. For some, AI literacy – an understanding of how the tools work, their strengths and their weaknesses – is enough. For others, particularly those in data-heavy or customer-facing roles, more advanced training is required to ensure safe and effective use. And at the top of the decision tree, executives need their own form of training that focuses less on mechanics and more on oversight. Those who invest in training will find themselves ahead of the curve while those who fail to do so risk slipping into a new kind of digital illiteracy. I was at Hugging Face during the critical year before and after ChatGPT's release. One thing became painfully clear: the ways AI systems can fail are exponentially more numerous than traditional software. Enterprise leaders today are under-estimating AI risks. Data privacy and hallucinations are just the tip of the iceberg. What enterprises aren't seeing: The gap between perceived and actual AI failure modes is staggering. - Enterprises think they're facing 10 potential failure scenarios… - when the reality is closer to 100. AI risks fall into two distinct categories that require completely different approaches: Internal risks: When employees use AI tools like ChatGPT, they often inadvertently upload proprietary information. I get the need to adopt and implement AI quickly… but buyer beware. Rushing to develop AI tools without considering the risks is short-sighted at best and dangerous at worst. The risks for AI vulnerabilities run the gamut, as a recent report from OWASP® Foundation notes. From prompt injection to data or model poisoning, the risks that come with third-party LLMs can pose a major threat to unprepared businesses. (And keep in mind that the examples I listed are just a few of the KNOWN risks. We may just be scratching the surface here. With such new technology, we don’t even know what all the potential risks are yet, which just compounds the problem!) So, what can organizations do to move quickly on AI without rushing headlong into trouble? Do proactive, scenario-based planning. Gather your leadership and implementation teams and ask: Could this issue happen to us based on how we’re implementing AI? If so, how would it happen and how could we mitigate it? Ask your third-party LLM for their risk management materials, too. I think it’s reasonable to want to move fast with AI projects but don’t let speed come at the expense of caution. Taking time to do a risk assessment now will save you from damaging outcomes later.

It’s a question I’m hearing more and more, especially from organisations rolling out off-the-shelf tools like Copilot and ChatGPT to boost productivity and streamline everyday work. These teams aren’t building models or launching AI labs. But they are exposing themselves to risk, whether it’s through uncontrolled use cases, unmanaged data exposure, or decisions quietly shaped by systems no one’s really watching. But potentially one of the most damaging risks? Accelerating with AI… in the wrong direction. Towards a cost centre, rather than a value generator. Without alignment to strategy, clear governance, or impact measurement, AI can quickly become expensive noise, especially in a tight economic climate. Fast doesn’t mean forward. You don’t need a 70-page framework or an ethics board. But you do need a baseline regime, something lightweight, deliberate, and embedded in the business. There is no one size fits all with AI governance, but this is a potential starting place to get yourself to a MVP. 🔁 Core Governance Principles Before jumping to structure, a few core ideas should anchor your approach: ⭐ Govern by use case, not by tool – Copilot in HR ≠ Copilot in Marketing. Towards that, it is important to go back to basics and this publication from 2024 by National Institute of Standards and Technology (NIST)'s Generative AI Profile does a great job! 🌐 Here are the four highest-impact risks and the mitigation actions every organization should implement:- 1. Systemic Risk: Algorithmic Monocultures & Ecosystem-Level Failures When multiple industries depend on the same foundation models, a single unexpected model behavior can lead to correlated failures across the ecosystem. ⚡ Mitigation: - - Build model diversity and avoid single-model dependencies. - Maintain fallback systems and contingency workflows. - Apply stress tests that simulate sector-wide shocks. 2. Human-Originating Risks (Misuse, Over-Trust, Manipulation) Many GAI incidents stem from human behavior, including misuse, over-reliance, indirect prompt injection, and flawed assumptions. ⚡ Mitigation:- - Implement continuous user education on limitations and safe use. - Enforce access controls, privilege separation, and plugin vetting. - Maintain audit trails and logging to identify misuse early. 3. Security Risks (Prompt Injection, Data Leakage, Model Extraction) NIST highlights increasingly sophisticated attack surfaces unique to LLMs: indirect prompt injection, data extraction, and plugin-initiated compromise. ⚡ Mitigation:- - Apply secure-by-design reviews for all LLM integration points. - Red-team regularly using GAI-specific attack methods. - Log inputs/outputs via incident-ready documentation so breaches can be traced. 🔐 The bottom line:- AI risk management is not a technical afterthought, it is now a core capability. Amazon’s AI didn’t fail. Its content did. Recently, an AI agent followed guidance from outdated internal wiki content—and left the Amazon retail website down for six hours. I hate to think how many millions of dollars were lost. Not because the model was flawed. Because the input was. This is the part many organizations are missing: AI risk isn’t just a technology problem. It’s a content (unstructured data) problem. Agentic AI systems don’t “know.” They retrieve, interpret, and act on content. So when that content is > Outdated > Inconsistent > Ungoverned It's a huge risk. And in Amazon’s case, that meant: > Incorrect actions > Customer-facing impact > Humans pushed further back into the loop to regain control If this can happen to one of the most successful retail and tech companies ever, it can happen to your organization. At Content Science, our research shows a strong correlation between higher content maturity and faster, more successful AI adoption. In other words, better content inputs = better AI outcomes. Concerning to see that organizations are introducing AI tools into workflows with little to no education on how and when humans should question or override machine output. That creates a false sense of trust in AI results and leaves many employees feeling burdened rather than empowered. AI usage reported in the WSJ article: ➡️Roughly 65 percent of non-management employees report that AI saves them less than two hours per week, if any. ➡️Many employees report that any time saved is offset by the need to correct AI output or work through confusion and rework. ➡️More than 40 percent of executives report saving over eight hours per week through AI use. This disconnect between how leaders and employees experience efficiency is not surprising. It’s a symptom of how most organizations are deploying AI faster than people are prepared to use it well. If we want employees to experience the benefits executives expect, we must invest in training that builds confidence in AI use and encourages smart challenge, not just technical capability. Here’s the real competitive advantage: ✅Human judgment, critical thinking, and expertise that tell us when AI output is useful and when it needs scrutiny. ✅Training that goes beyond tool mechanics to strengthen questioning skills and understanding of model limitations. ✅Clarity around responsibility and decision rights so teams know how to integrate AI safely and effectively.
