When a high-status colleague uses AI, we call it leverage. When a lower-status colleague produces something brilliant, we call it theft. The tool did not change. The story we tell about the tool changed. And that story was written long before the model was trained. This is what Matthew Call names in the conversation Malak Atut ✨ and I had with him, and what keeps surfacing in the work I do on organizational systems. Technology does not arrive on neutral ground. It lands inside hierarchies of credibility that were already deciding whose labor counted as thinking and whose thinking counted as luck. Robert Merton called it the Matthew Effect, the cumulative advantage by which those who already have credibility accrue more of it. Margaret Rossiter named the inverse, the Matilda Effect, the way women and the marginalized have their contributions quietly reassigned to someone else. AI did not invent these dynamics. It accelerated the pipeline that runs them. The real question is not whether AI closes the talent gap. It is whether the institutions deploying AI have done the prior work of examining who they are already prepared to believe. Because if a brilliant sentence from a junior employee is met with “that was AI, wasn’t it,” the suspicion is not about the sentence. It is about the employee. The model is only the alibi. This is why the ethics of AI cannot be separated from the ethics of attribution. Who gets to be the author of their own intelligence is, and always has been, a political question. Some organizations are trying to reduce risk by blocking AI tools. It doesn’t work. Across multiple teams, the same behavior shows up: People still use AI— just outside official systems. Which means: – less visibility – less control – more risk The better approach isn’t restriction. It’s clarity. A lot of companies are using AI, but their workflows are not actually getting faster. AI has entered the workflow. But the workflow itself has not been redesigned. People are still filling in missing context, checking errors, confirming things again, and re-explaining decisions. On the surface, AI looks faster. In reality, new friction is building inside the process. That is Hidden Lag. It is not that the system is slower. It is that humans and AI are not truly working together yet.
